How Much Does an AI Consultant Cost for a Small Business? (2026 Rates)
Hourly rates, fixed assessments, retainers and implementation projects: the real 2026 price ranges for AI consulting, what each one should produce, and the moment when advice stops being enough and you need someone who builds.
- AI consultants charged $100–$500 an hour in 2026. Small-business specialists cluster at $150–$300.
- A fixed-scope assessment runs $1,000–$5,000; a first implementation project $2,500–$25,000; a monthly retainer $1,500–$10,000.
- Quotes vary tenfold because "consultant" covers everyone from a solo advisor to a strategy firm. Ask whether the person advising you also builds.
- The best 30-day outcome is a ranked list of workflows with build estimates, and the first one already started.
- If you want something running, a fractional AI engineer from $1,500 a month usually beats a consultant at $300 an hour.
An AI consultant costs a small business between $100 and $500 an hour in 2026. A fixed-scope assessment is typically $1,000–$5,000, a first implementation project $2,500–$25,000, and an ongoing retainer $1,500–$10,000 a month. The wide range reflects who is doing the work: a solo specialist, a boutique AI firm, or a large strategy consultancy.
Those are the published numbers. The more useful question is what each price buys, and at what point paying for advice stops making sense because what you need is someone who builds. This guide walks through both.
AI consultant rates by engagement type
| Engagement | 2026 price range | What it should produce |
|---|---|---|
| Hourly advisory | $100–$500 an hour ($150–$300 for SMB specialists) | Answers to specific questions; vendor and approach sanity checks |
| Fixed-scope assessment | $1,000–$5,000 | Workflow audit, ranked opportunities, build estimates |
| First implementation project | $2,500–$25,000 (SMB clusters at $5,000–$20,000) | One working system in production |
| Monthly retainer | $1,500–$10,000 a month | Ongoing advice, sometimes light build work |
| AI automation agency retainer | $1,000–$3,500 a month, or $10,000–$75,000 fixed | Tool-based automations (Zapier, Make, off-the-shelf bots) |
| Fractional AI engineer | $4,000–$18,000 a month; Wope from $1,200 | Custom systems built in your repos, with tests |
Sources for these ranges are listed at the end. Note how the "consultant" column and the "engineer" column overlap in price but not in output. That overlap is where most small businesses lose money.
What you should get for the money
A good consulting engagement, whatever the price, ends with four things you can point at:
- A list of your workflows scored on two axes: what each one costs you today in hours or errors, and what it would take to fix. Not a generic list of "AI use cases", your actual processes with your actual numbers.
- A shortlist of two or three items with build estimates in weeks and expected savings in hours a month.
- A written list of what is not worth building, and why. This is the part most consultants skip because it shrinks the follow-on project.
- A plan for proving it worked: the test set, the metric, the date you will look at it.
If the deliverable is a slide deck with a maturity model and a three-year roadmap, you have paid for a document. Documents do not answer support tickets.
Why AI consultant quotes vary so much
Three reasons, in order of how much they move the number.
Who is actually doing the work. A solo practitioner with ten years of shipping ML charges $150–$300 an hour and does the work themselves. A strategy firm charges $350–$500 for a partner's time and then staffs the engagement with associates who have never deployed a model. Same label, different product.
Whether they build. Advice-only consultants have no delivery cost, so their quotes look cheaper per hour but produce nothing that runs. Consultancies that do implement will often quote a low assessment fee and recover it on a $40,000 build. Ask what the follow-on project usually costs before you buy the assessment.
Location. As with fractional AI engineers, senior people outside the US and UK cost 60–80% less per hour. For work that happens over a group chat and in a Git repository, location rarely affects quality. It affects price enormously.
When advice is enough, and when you need a builder
Advice is enough when the decision is the hard part: should we buy a vendor tool or build, is this workflow a good candidate at all, is our data in a state where anything will work. A few hours at $200–$300 can save you a bad $30,000 decision.
You need a builder when you can already describe what you want in one sentence: "answer the 60% of support tickets that are repeats", "turn sales call recordings into CRM records", "draft proposals from our past won deals". At that point every hour of consulting is an hour not spent building, and the question becomes who can build it, in your systems, with tests, at a price that pays back inside a quarter.
What a good 30-day engagement looks like
Here is the shape we use at Wope, and it is a fair template to hold any firm to.
- Week 1: the engineer talks to the people who do the work, reads whatever code and data exist, and produces the scored list and shortlist by Friday. We call it the opportunity map. If you already have a spec, week one is a build plan instead.
- Week 2: a 45-minute call to pick one item. The first commit lands in your repository.
- Weeks 2–4: that item is built, behind a feature flag, with a test set of your real questions. Something is live in front of your team before day 30.
- Month 2 onward: measure what the first item saved, rescore the map, start the next.
Total cost of that first month at Wope: $1,200 on Starter, $2,100 on Core. Either is in the range many consultants charge for the assessment alone, and it includes the build.
Skip the deck. Get the engineer.
Week one is the assessment. Weeks two to four are the build. A senior AI engineer, plans from $1,200 a month, cancel any time.
See how Wope works →Red flags when hiring an AI consultant
- They cannot name a system they have put into production in the last twelve months.
- The proposal talks about "transformation" and "readiness" more than about your workflows.
- The assessment is priced low and the implementation is "scoped later".
- No one on the engagement will write code.
- No mention of how accuracy will be measured or what happens when the model is wrong.
- A minimum term longer than the time it would take to build the first thing.
When you do not need an AI consultant at all
If your main pain is one repetitive process and a vendor tool already does it well, buy the tool. If your data is in spreadsheets nobody trusts, fix the data first; no amount of AI advice will help. And if you have an engineer on staff who is curious and has a free afternoon a week, a $20 book and a clear brief may be all you need for a first experiment. Consulting is for the moment when the decision is expensive and you lack the experience to make it; it is not a tax every business has to pay.
Frequently asked questions
How much does an AI consultant cost per hour?
Published 2026 rates run from $100 to $500 an hour. Small-business specialists cluster at $150–$300; boutique AI firms at $250–$450; large strategy firms at $350–$500 and up.
How much does AI consulting cost per month?
Retainers for small businesses are typically $1,500–$10,000 a month depending on hours and seniority. A fractional AI engineer who builds rather than advises costs $4,000–$18,000 at most firms, or from $1,200 at Wope.
Is an AI consultant worth it for a small business?
Only if the engagement ends in something running. An assessment that produces a ranked list of workflows with real build estimates is worth $1,000–$5,000. A 40-page strategy deck with no one to build it usually is not.
What should a 30-day AI consulting engagement produce?
A scored list of your workflows, a shortlist of two or three with build estimates and expected savings, a clear statement of what is not worth building, and ideally the first one already in progress.
What is the difference between AI consulting and AI implementation?
Consulting tells you what to do; implementation does it. Many consultants do not write code. If you want a system in production, check that the people advising you are the same people who will build it.
